Layer 3 — Capital (monthly)
Burn vs runway, unit economics, and the next 90 days of cash. No vanity metrics.
Layer 4 — People (quarterly)
Who do we promote, who do we coach, who do we exit. Honest answers only.
How to Run It
Each layer has a 1-page template, a 30-min meeting, and one explicit decision per cycle. The stack is self-correcting: when a layer skips two cycles, escalate it to the next executive review.
Tested across 12 portfolio companies between 2024–2026. Median time-to-decision dropped from 19 days to 4.
