Days 1-30: Diagnose, don't deploy
Map current workflows in plain language. No tool selection yet. Identify the 3 highest-pain areas where digital tools would actually move the needle.
Days 31-60: Pilot one team, one tool
Pick the smallest team and the simplest tool. Get one win. Document it. Share it internally. Cultural permission is more important than functional rollout.
Days 61-90: Scale what works, kill what doesn't
Not every pilot succeeds. Be willing to kill a tool that didn't fit. Scale the ones that did, with proper training budget — typically 3x what you think you need.
The retention metric
A digital tool that nobody uses after 90 days is a failure regardless of features. Track active usage weekly.
